058 – Finding Your Best Trainers & Trainees and Training with Your Systems Manuals
- The Four Levels of Competency and the Four Stages of Training
- Then – how to actually use the Training Manuals when you Train!
Starting with the lowest level of competency – to the highest
- Unconscious incompetent. Very exciting time for a new hire. They see the work you do, they see the amazing results and they hear the promise that they can do similar things. “We will train you.” But they have not started the journey. Therefore, they don’t know what they don’t know. Blissfully ignorant stage.
- Conscious incompetent. A very discouraging time for a new hire. They are two or three weeks in. It’s way harder than they thought. They are Not getting the amazing results, and they are frustrated. They need a lot of encouragement at this time – as they are tempted to lose hope and quit.
- Conscious Competent. This is a time of victory for your new hire. They have some practice, they’ve made a lot of mistakes, but because of their trainer and your systems – They’ve got it!
THIS IS YOUR BEST Expert for the Expert Download, and they are a great Trainer. They’re still very much in the moment and thinking about their work – and how to get great results. In fact they are getting great results because they are thinking.
- Unconscious Competent. This is mastery level and it is no longer a new hire. They are getting great results at an unconscious level bc they have developed muscle memory – not just physical muscles, but mental and even emotional.
Your Expert Trainer needs to come down a notch from Unconscious Competent.
The Conscious Competent is the best trainer.
When you reach the level unconscious competence you are doing the work on autopilot, your muscle memory takes over and you aren’t even aware of the steps.
That’s why the Expert download needs an interviewer – Someone who can slow the process down and ask good questions.
The best question is…. WHY?
Why do you do it that way?
Many times, the Expert can’t tell you why. That’s the way they were taught, and they have never been asked the question before.
They have never dared to think bigger or deeper.
Then – you actually have to use the Training Manuals when you Train!
- This is the training that happens in the classroom – sitting down and talking about the work – not doing it!
- Page by page through the manual
- Reading – yes, actually reading the pages for each of the STO’s
- Asking questions
- Asking the trainee if they have questions
- Asking them to Sign and Date each of the STO pages
